Before the buying trip, we compared the private label with an international brand in the portfolio.

  • The private label held 26 months of inventory.
  • Each dollar invested generated US$1.70 in annual margin, compared with US$5.89 for the international brand.
  • We identified the minimum order of 360 units that would make it the most efficient brand in the portfolio.

The company was buying medium sizes, while customers were buying large sizes. Some transactions recorded as sales were not sales, and recorded costs excluded freight and import costs.

  • Purchase order adjusted from US$10,200 to US$6,000 (−41%), while maintaining coverage of products that sell.
  • Estimated recovery of approximately 5 margin points by calculating the full landed cost.
  • For a consignment channel, recommended initial stock of 99 units per store instead of 263.

Planning system and buying budget

We implemented a planning system for several stores carrying imported merchandise: rules to clean historical data, differentiated service levels by product type and a review every two weeks. The team received a planner’s guide to operate it independently.

The company was already paying for a management system that nobody used. We organized a database of more than 2,600 policies and the commission structure for 53 advisers so the system could work and management could see the business clearly.
